Why We Built a Property-Grounded AI Concierge for Guesthouses (and Where It Doesn't Fit)

Fair warning: this post is about one of our own products, the BenStay AI concierge. I’ll spend the first half on the problem, because I think it’s worth understanding even if you never use what we built.
The problem is simple. A guest lands at Narita at 11pm, their phone is on 4% battery, and they want to know how to get into the building. They don’t want a ticket number or “we’ll reply within 24 hours”. They want the door code and the right exit from the station, in a language they can read.

What do guests actually ask a guesthouse?
In our own operations, recurring guest questions before and during a stay often cluster into five categories:
- Getting in: the check-in procedure, door codes, and what to do if they arrive before check-in time.
- Getting there: directions from the nearest station or the airport.
- Luggage: where to leave bags before check-in or after check-out.
- House rules: trash separation, quiet hours, shoes.
- Facility how-tos: the wifi, the washing machine, the air-conditioner remote that’s only labeled in Japanese.
The same few questions come in over and over, in different languages and at all hours. The answers are different for every property, but for a given property they hardly change. Trash collection, for example, usually follows a recurring schedule, but holiday periods such as the New Year break and building-specific or private collection rules mean the information still needs to be kept up to date.
Why is this so hard for a small operator?
The work is hard because of when the questions arrive and what language they’re in, not because the questions are hard. If you run a few properties yourself, you’re on call around the clock without really having agreed to it. A guest from Seoul, one from Lyon and one from Ho Chi Minh City might all ask about the trash rules in the same week. Each question takes thirty seconds. The interruptions are what add up.
How can you approach it without any special tools?
You can take a lot of the load off with things you probably already have. I recommend doing these whether or not you ever use a chatbot:
- Write the house manual properly. Cover the five categories above clearly, with photos of the entrance, the lockbox and the trash station. A chatbot is only as good as this document, so it’s never wasted effort.
- Send answers before guests ask. A pre-arrival message with the check-in steps and station directions can head off many urgent questions.
- Keep saved replies. Many guest messaging tools let you store templates. Keep one per category, in the languages your guests use most.
- Label the property itself. A laminated card next to the AC remote answers the question before anyone types it.
These measures help a lot. What they can’t fix is the guest who doesn’t read the manual, the question that’s phrased slightly differently, or the message that arrives at 3am. That leftover is what made us build something.

Three things in that sentence matter to me:
Grounded in the property’s own information. The concierge answers from your property’s details: your check-in steps, your trash rules, your wifi. It is designed to prioritize the property’s registered information and escalate questions it cannot answer reliably. This was the whole point. A generic chatbot that confidently gives the wrong door procedure is worse than no chatbot at all. Grounding is what makes automating stable, property-specific answers reasonable.
A dedicated page for each property. Each property gets its own concierge page, set up with that property’s information. Guests are asking about the place they’re actually staying, not talking to a generic chatbot.
24/7, multiple languages. The 11pm Narita guest gets an answer at 11pm, in their own language. That’s the gap that saved replies and manuals can’t close on their own.
Where does it fit, and where doesn’t it?
It fits best when most of your guest messages are the repetitive information questions described above, and you already know the answers but are tired of typing them.
It doesn’t fit, or at least isn’t the whole answer, in a few cases:
- Reservation changes and refunds. In our own operations these are the questions that usually need a human, and I think that’s right. They involve judgment, money and platform policies. Keep a person responsible for them.
- A property with no written information yet. A grounded concierge is only as good as what it’s grounded in. If your house manual doesn’t exist, write that first. The “without any special tools” section above is the real first step.
- Operators who want every exchange to be personal. Some hosts see each conversation as part of the experience they offer. That’s a valid choice, and automation may not suit it.
My honest view is that the concierge handles the predictable questions, so the people involved, whether that’s you, your co-host or your cleaning lead, can spend their time on the messages that actually need them.
